What to expect in day one
A half-day workshop template we use to turn a roomful of opinions into a plan people actually own.
Pre-Work
2 weeks before
Most of the work happens here
Send one question, 2 weeks early
Then print the answers on cards, so people arrive to their own words instead of a blank page.
Group the answers, set the tables
Sort into 3–6 themes. Seat people by what they can change, not by job title.
“What’s the single biggest barrier to [the outcome] for your org?”

Working Lunch

Seat people in a mix, start when they’re in
Assign seats across different roles. Begin when most people are seated, not on the clock.
Show the results, name the 2 priorities
Walk through the survey, then say out loud what failure would look like.
Two quick rounds at each table
Round 1: a recent win. Round 2: the single biggest obstacle. No reporting back to the full room.
“Last time we talked. Today we build.”
The 2 priorities are set and the worst case is named.
Workshop 1

Find the barriers, spot what’s doable
Lay out the plan, point to the parking wall
Say what good looks like. Send off-topic fights to a wall you’ll come back to. Quick intros at each table.
Rank the problems, then pick ONE
Put each barrier on the grid. Pick the one that’s both important and urgent. This part is fast, they already know their problems.
Rank the fixes
List real actions, then place each one. Big result for little effort: do it now. Big result for big effort: long-term. Where it lands tells you when.
“Does this move us toward the decision? If not, park it.”
“No vague answers like ‘more funding’ or ‘better partnerships’.”
One barrier and 1–2 fixes per table.
Break + Setup

Build the wall, put a one-page plan on every table
While people break, set the room up for the final push. Hang the wall where the two groups meet. A fresh one-page plan at each seat.
“The break is setup time, not coffee time.”

Workshop 2
75 min
Turn fixes into a plan
Fill in the one-page plan
Goal, owner, first step in 90 days. The page walks each table from their problem to who owns the fix.
Trade with another table on your topic
Swap plans with another table on the same priority and poke holes in each other’s. Catches what you missed.
Put it on the shared wall
Tighten it up, then add each goal to the wall by when it happens: within a year, 1–3 years, 3–5+ years.

Vote, sign up, name what you built
Three dots each on the goals most likely to actually happen. Names on the sign-up sheet. Say the next steps and dates out loud.
